Something must be happening
Landing on silence, a menu screen or a long AFK is an instant back-click. If you step away, use a BRB screen so it looks intentional.
It has to look like a channel
Default layouts and empty screens read as 'not started yet'. This is the part you control completely and cheaply.
Talk continuously
Even to nobody. A silent stream gives a newcomer nothing to latch onto — see what to say when nobody's watching.
Acknowledge arrivals lightly
